Let's dive into what I call the "3D framework." It's like a clear pathway that can help you improve how productive your team is, make their work more efficient, and help your business grow bigger. Using the 3D framework, you'll boost your skills as a leader. You'll see faster growth, achieve better results, and even stand out more in your industry.

What's great about the 3D framework is that you can start seeing improvements in just 30 days or less. If I could go back to when I first started leading a team, this framework would have helped me shift from just doing tasks to actually leading my team.

Here's where I would start:

1. Direction

Action: Define a compelling path forward and get specific on targets for your team.

Step 1: Find the W.I.N (What's Important Now)

Start by listening carefully to what your boss and other leaders are saying. This helps you understand what's important for your team to focus on. It's crucial to direct your team towards areas that matter most—places where leaders are paying the most attention. It's easy to get caught up in daily tasks and miss the bigger picture of where your leaders want to go.

Step 2: Get Your Team on Board with the W.I.N

Once you know the direction (like focusing on safety), talk about it with your team. Point them in the right direction by doing three things: discussing safety, praising safe actions, and explaining what makes a strong safety culture. Then, let your team figure out how to build that culture themselves.

Step 3: Keep Everyone on Track with Regular Updates

Create a routine for checking progress—daily, weekly, and monthly. Use visuals and find creative ways to keep everyone focused on the W.I.N. Track goals closely so everyone can see how they're doing. Regular updates and clear goals help keep the team moving in the right direction.

As a leader, your job is to remind your team every day, week, and month about what's most important and where they're aiming to succeed.

2. Decision Making

Action: Develop a decision making framework.

Effective decision-making starts with having the right information, not just any information. More importantly, it begins with knowing the direction or WIN (What's Important Now). When you understand your direction, you can make decisions that align with your priorities. Gathering information should focus on how each decision moves you closer or farther from your team's goals. Ask questions that center on whether a decision supports your chosen direction.

Decision Framework

Not every decision needs your direct involvement. Decide early on which decisions require your input and empower your team to handle the rest. Establish a framework that includes:

  • Identify the Decision: Clearly define what decision needs to be made and its importance.

  • Gather Information: Collect relevant facts, data, and insights related to the decision.

  • Consider Options: Brainstorm and assess different possible choices or actions.

  • Evaluate Consequences: Analyze potential outcomes and impacts of each option.

  • Make a Decision: Choose the best option based on your evaluation.

  • Take Action: Implement the decision and monitor its effects.

  • Review and Adjust: Reflect on outcomes and adjust if needed to stay on course.

By following these steps, you empower your team and ensure decisions align with your overall direction, fostering a more agile and effective approach to leadership.

3. Delegation

Action: Delegate to elevate.

Step 1: Identify tasks suitable for delegation

As a leader, not every task should be yours alone. Look for jobs that your team members can handle well. Choose tasks that match their skills and help them grow. Always ask yourself if a task fits your main responsibilities or if someone else could do it better.

Step 2: Assign responsibilities based on team strengths

Once you know which tasks to delegate, give them to team members who are good at them and enjoy doing them. This not only uses their strengths but also makes your team stronger. It's better to focus on what your team does best. Only assign tasks that play to their strengths. If you delegate tasks they struggle with, it can slow things down and make it harder to move forward.

Step 3: Provide necessary support and resources

Support your team by giving clear instructions, tools, and any training they need. Guide them without taking back control. Instead, ask questions to help them find solutions. Support and praise them when they do well. Help them learn from mistakes instead of criticizing. If you criticize too much after delegating, your team may become quiet and hesitant to take on new tasks.

Here is a framework you can use for delegating:

  • Explain the Task Clearly: Make sure everyone understands what needs to be done, when it's due, and what's needed to finish it.

  • Choose the Right Person: Pick someone who has the skills and time to do the job well.

  • Give Context and Instructions: Explain why the task matters and how it fits into our goals. Tell them exactly what to do step by step.

  • Set Clear Goals: Decide when it should be finished and any important points along the way where we'll check in.

  • Let Them Take Charge: Give them the power to make decisions about the task and the responsibility to get it done.

  • Check Progress and Help Out: Stay ready to answer questions, offer help if they need it, and give them what they need to succeed.

  • Review and Give Feedback: When they finish, talk about what went well and what they can improve next time.

By focusing on the 3D framework you will save yourself thousands of hours wasted. Instead you will unlock your leadership potential and achieve remarkable results in direction, decision-making, and delegation within 30 days or less.
